The Judgement Toolkit

The system behind sharper judgement, built for the decisions you actually face.

You've seen how judgement works and where it breaks down. You've seen what happens when organisations change the conditions around their decisions. Now you need something you can use.

The Judgement Toolkit walks you through some of the decisions that matter most, step by step, with the science built in so you don't have to think about it.

What's inside

Three decision protocols

For some of the decisions managers face most often. Not generic frameworks. Adaptive, step-by-step processes that route to your specific situation.

  • Prioritisation under competing demands. Nine steps across four phases. For when everything feels urgent and nothing is getting the attention it  deserves. Configurable by context, with a full version and a minimum viable version for when time is short.

  • Difficult client conversations. Twelve steps, configurable by conversation type: delivering bad news, pushing back on scope, addressing complaints, raising fees. For the conversations you keep postponing.

  • Hiring: who do we bring onto the team? Eleven steps, configurable by panel size and impact level. Reduces noise, prevents halo effects, and separates evidence from impression.

Each protocol identifies the specific traps that distort that type of decision, walks you through a structured process designed to catch them, and includes checkpoints that keep your reasoning on track.

Twelve decision tools in depth

The science behind the protocols, unpacked for independent use. Reframing. Structured elicitation. Flipping sides. Checklists with tripwires. And eight more. Each tool comes with step-by-step application guidance, common mistakes to avoid, what to watch for when AI is in the picture, and which traps it addresses. Use these when you face a decision the protocols don't cover and need to build your own approach.

Thirty judgement traps

The traps that cost managers the most, each with a clear description and a real example so you recognise them when they're operating. These are the patterns the tools are designed to catch.

Behavioural change strategies

Eight evidence-based practices built on the EAST framework (Easy, Attractive, Social, Timely), each designed to help you embed any tool or protocol into daily work so it holds under pressure. Knowing what to do is not the same as doing it. This section closes that gap.

What this is not

This is not a course you watch once and forget. There are no videos. There is no certification. It is a working reference you reach for when a decision matters.

Who this is for

You run things. You lead a team. You make consequential decisions under real constraints, with imperfect information, alongside other people. You've read enough about cognitive biases to know they exist. What you need now is a system that works on Tuesday morning when when the pressure is on. Not more theory. Not more awareness. A process you can follow on the morning it matters.

This is that system.
